PDFs are becoming B2B payments' next paper check

PDFs digitized invoice delivery but not the data, forcing AP teams to extract information before automation can begin.

In brief

PDFs digitized invoice delivery but not the data, forcing AP teams to extract information before automation can begin. PDFs look digitized but require expensive manual data extraction, while structured invoice formats enable true automation. Originally reported by Pymnts.

The PDF is the new paper check

PDFs made invoices look digitized by arriving via email instead of mail, but they didn't digitize the underlying data. Finance teams now face expensive manual extraction before any automation can begin.

“The PDF invoice is moving upstream into a data format problem as the B2B format becomes to AP teams what the paper check used to be.”

PDFs preserved looks, not meaning

PDFs were designed to show humans how information looks, not to tell machines what it means. Modern AP needs machine-readable data, forcing software to identify suppliers, extract invoice numbers, find purchase orders, and interpret tax info before automation starts.

“PDFs were designed to preserve how information looks to a human. Modern AP infrastructure needs to know what that information means to a machine.”

AI can read faster, but misses the point

AI can read faster, but misses the point

Optical character recognition, machine learning, and generative AI have made PDF extraction faster and more accurate. But the underlying question remains: why deploy sophisticated technology to reconstruct data that could have arrived structured in the first place?

“Why deploy sophisticated technology to reconstruct data that could have arrived as data in the first place?”

Structured data changes everything

When invoice elements arrive as machine-readable data, the invoice becomes a direct input to payment orchestration, with reconciliation happening during the transaction instead of after. This is fundamentally different from teaching software to read PDFs faster.

“When invoice elements arrive as machine-readable data, the invoice itself can become an input directly into payment orchestration.”

PDFs will stick around for years

Paper checks survived decades after better alternatives emerged. Supplier inertia, integration costs, ERP fragmentation, and coordination challenges in B2B networks will keep PDFs circulating for years despite their inefficiency.

“Paper checks have demonstrated just how long familiar financial formats can survive after technically superior alternatives emerge.”

Europe is forcing the transition

France's eInvoicing rollout began September 1st, requiring businesses to receive electronic invoices with phased issuance obligations by company size. Germany excludes ordinary PDFs from its eInvoice definition because the underlying data isn't in the required structured format.

“Under its rules, an ordinary PDF is not considered an eInvoice because the underlying information is not provided in the required structured electronic format.”

The readiness gap is widening

A PYMNTS Intelligence report found 75% of tech firms report being extremely familiar with agentic AI, versus 33% of goods firms and 38% of services firms. This gap may determine who can adopt structured invoicing first.

Here's the gist
